What happens if a stock is not heated enough or heated too much after staining with iron nitrate?

If it is not heated enough, a grayish green residual color will be left behind. If it is heated too much, corners and edges, which heat up fastest, can scorch and burn, so the aim is to heat it enough to fully develop the color without overdoing it.
